The problem

WooCommerce had become a liability — slow page loads, plugin conflicts, and a hosting setup that couldn't handle launch traffic. The brand wanted to move to Shopify, but had significant organic search rankings that depended on exact URL patterns, internal link structure, and structured data that WooCommerce plugins had built up over 4 years.

Technical challenge

WooCommerce and Shopify have fundamentally different URL structures. Product category hierarchies, tag pages, and blog slugs all needed mapping. 8,000+ redirect rules had to be correct — a wrong redirect kills the page's link equity. Google's crawl had to be controlled during transition to prevent mass deindexation.

Architecture

  1. Pre-migration audit

    Crawled the WooCommerce site with Screaming Frog. Exported all indexed URLs from Google Search Console. Cross-referenced to build a complete URL inventory with traffic data from GA4 — so high-traffic pages got manual attention.

  2. Redirect mapping

    Built a Python script to auto-generate redirect rules based on URL pattern matching, then manually reviewed the top 500 URLs by traffic. All 8,000+ rules were imported to Shopify's URL redirects collection and validated against a staging scrape.

  3. Theme development

    Built a custom Liquid theme from scratch — no app store theme. Designed to replicate the brand's visual identity while hitting 98 PageSpeed. Images converted to WebP, fonts self-hosted, third-party scripts deferred.

  4. Launch and monitoring

    Launched with search engines blocked via robots.txt for 48 hours to allow CDN warmup. Re-indexed via Google Search Console. Monitored GSC for crawl errors and coverage drops for 30 days post-launch.

Results

Organic traffic was maintained within 3% of pre-migration baseline in the first 30 days — well within acceptable variance for a migration of this size. PageSpeed score of 98 was a significant improvement from the WooCommerce baseline of 51. No high-traffic pages were lost. The brand saw a 12% organic traffic increase in month 3 as the faster site outperformed on Core Web Vitals signals.
